Your Organization Isn’t Cyber Ready… It Just Thinks It Is

Last year, a wave of disruptive attacks by groups like Scattered Spider, LAPSUS$, and ShinyHunters exposed a hard truth: even global enterprises with mature security programs are far less prepared for real incidents than they believe. These breaches didn’t just exploit technical weaknesses; they revealed how quickly cybersecurity confidence collapses under pressure. As AI-accelerated threats and increasingly aggressive threat hunting raises the stakes, it has become clear that outdated training models and misallocated budgets are not delivering resilience.

When incidents unfold at machine speed, defenses are no longer tested in theory but in real time. Teams must interpret ambiguous signals, coordinate across functions, and make high-stakes decisions under intense pressure. It’s in these moments–not traditional tabletop exercises–that true readiness is revealed. And too often, it fails.

The Cybersecurity Readiness Illusion

Organizational confidence in cyber readiness surged in 2025. The problem is that this confidence is largely unjustified. In a recent report, we found that while 94% of organizations believe they’re prepared for a major cyber incident, anonymized performance data from millions of hands-on labs and global crisis simulations tells a very different story. Only 22% of participants responded accurately, and the average time to contain an attack stretched to 29 hours.

The pattern is consistent: confidence evaporates the moment real pressure is applied. Many organizations have mistaken awareness for ability and intent for execution, assuming preparedness without ever proving it.

Why Cyber Budgets Don’t Equal Better Outcomes

Lack of investment in cybersecurity is not the issue. In fact, 98% of organizations increased their cybersecurity budgets over the past 12 months, with 99% planning further increases over the next two to three years. Yet resilience scores and incidence response times have remained stubbornly flat.

The disconnect is clear. Spending has risen almost universally, but outcomes have not improved. Budget growth without performance measurement has created the illusion of progress—one that attackers continue to exploit.

Training For The Past While Attackers Evolve With AI

Cybersecurity maturity is still too often measured by how well organizations defend against yesterday’s threats. While adversaries continuously adapt, leveraging AI, automation, and novel tactics, most training programs remain anchored in outdated threat models. Nearly 60% of training still focuses on vulnerabilities more than two years old, and 36% of exercises remain confined to foundational labs.

This creates a dangerous asymmetry. Defenders optimize for familiarity, while attackers optimize for change. Organizations become increasingly proficient at responding to scenarios they are unlikely to face, while remaining dangerously exposed to the ones they will.

Even experience, long considered the industry’s greatest asset, is showing its limits. Veteran practitioners consistently outperform newcomers on known threats, achieving roughly 80% accuracy. But when faced with AI-enabled or unfamiliar attack patterns, that advantage diminishes, and in some cases reverses. We cannot accurately assess cyber readiness by tenure, the industry needs adaptability. Tenure alone is no longer a reliable proxy for readiness. Adaptability is.

AI Exposes The Human Gap

As AI and automation become embedded across security operations, many organizations assume technology will compensate for human limitations. In reality, the opposite is happening. AI lowers the barrier to entry for attackers and accelerates the pace of incidents, forcing defenders to make faster, higher-impact decisions with less certainty.

When teams have not been rigorously tested in realistic, high-pressure environments, automation can become a force multiplier for errors. Alerts are misinterpreted, escalations are delayed or misdirected, and response efforts slow as teams struggle to understand what their tools are telling them. AI has not removed humans from the loop (and it shouldn’t), but it has put gaps in human readiness on full display.

Readiness Is a Business Metric, Not a Compliance Checkbox

Despite these realities, many organizations still rely on superficial indicators to measure cyber readiness. Tabletop completion rates and phishing click metrics dominate resilience reporting, creating a false sense of security. A 100% completion rate does not reveal what skills employees actually possess or how they will perform during a live incident; it simply confirms that a box was checked.

What organizations need instead is performance telemetry: data that reveals real strengths, exposes residual risk, and shows how quickly teams can detect, decide, and recover under pressure. Measurements tied to capability and pace deliver quantifiable resilience by proving how individuals and teams actually perform, and where they need to improve.

Proving Readiness Before Attackers Do

Cyber readiness no longer fails because organizations lack tools, awareness, or budget. It fails because confidence has replaced proof. In a threat landscape defined by speed, uncertainty, and AI-enabled adversaries, readiness cannot be assumed or declared. It must be continuously demonstrated.

The organizations that will thrive in 2026 will be those that shatter the illusion of readiness and instead treat it as a living business metric, measuring how people and technology perform together under real pressure. They will test assumptions before attackers do, expose weaknesses early, and adapt faster than the threats they face. In an era where confidence is cheap and failure is immediate, resilience will belong not to the most optimistic organizations but to the most prepared.
